Working with AI means sharing control with a system that can act faster, at scale, and sometimes without clear instructions.
That shift changes how decisions are made and how responsibility is perceived. When outcomes are shaped by suggestions, defaults, or automated actions, visibility becomes critical. Without it, people lose clarity over what happened, who decided, and whether they still have agency.
Designing AI experiences isn’t just about UI; it’s about defining a relationship between humans and intelligent systems.

Visible vs Invisible AI
Not all AI functionality should be surfaced. Some AI behaviour needs to be clearly visible, while other works best quietly in the background.
Visible AI means the product clearly communicates:

Invisible AI means the system works in the background:
Better defaults
Smarter ordering
Personalization

Deciding What to Surface
One of the hardest parts of designing with AI is deciding what to show and what to keep in the background. There’s no single right answer, but you can use these guidelines:
👁️ Make AI visible if:
The impact is large
The outcome affects rights, finances, health, or opportunities.The outcome is subjective
There is no single “right” answer (e.g., generating creative copy).The domain is sensitive
The user might need to challenge or verify the result.Trust is still forming
The user is new to the system, or the model has a high hallucination rate.

The impact is small

Match Visibility to the AI’s Role
Not all AI systems behave the same way.
The level of visibility should match the AI’s role.
1) AI that supports a decision
(Suggests, drafts, ranks, or nudges)
What it looks like in real products:
Drafting text or code, you can freely edit
Ranking results or surfacing suggestions
Highlighting patterns or anomalies
Visibility rule: Keep visibility light, but explicit.
Make it clear this is a suggestion, not a decision
Show where it came from if needed
Make editing frictionless
❌ If people mistake suggestions for “the correct answer,” visibility is too low.
2) AI that acts on behalf of people
(Executes steps, triggers actions, changes state)
What it looks like in real products:
Automatically applying changes
Triggering workflows
Taking actions based on inferred intent
Sending messages, updating records, scheduling, or purchasing
Visibility rule: High visibility before and after the action.
Clearly signal when AI is about to act
Confirm intent for irreversible steps
Show what changed and why
❌ If users discover actions after the fact, visibility was too low.
3)AI that judges, scores, or restricts
(Evaluates risk, eligibility, or compliance)
What it looks like in real products:
Fraud or abuse flags
Eligibility checks
Risk or confidence scores
Content moderation or access limits
Visibility rule: Maximum clarity.
Explain what was evaluated
Share the factors involved (at the right level)
Offer recourse: appeal, review, override

I've seen a few systems where access got restricted and there was literally zero explanation or way to appeal, just a cryptic message about policy violations.
